Guide
Should you fix your SOPs before adding AI automation?
Introductory pricing for engagements booked through December 31, 2026.
Usually yes. An AI agent follows the process you give it. If that process has gaps, duplicate steps or unclear owners, the agent repeats those problems at speed.
Audit first when
- Different people do the same task in different ways.
- The process depends on one person's memory.
- Steps are repeated, re-approved or reworked.
- You cannot say who owns each handoff.
You can automate directly when
- The process is already written down and stable.
- It has clear inputs, outputs and an owner.
- Mistakes are cheap and easy to spot.
The sequence that works
- Audit how the work really runs, not how the document says it runs.
- Remove the steps that should not exist: workarounds, double approvals, outdated rules.
- Rebuild the workflow with owners, decision rules and exception paths.
- Automate the repeatable steps, with human approval wherever a mistake would matter.
That is the same four-step order Covenix works in: Audit, Dismantle, Restructure, Deploy. You can stop after the audit and keep the findings.
Bolting on versus rebuilding
There are two ways to add AI to a process. You can attach a tool to one step and leave everything around it alone, or you can rebuild the process around the result you want and put AI inside the new version. The first usually makes the work a little faster. The second changes how it gets done. The tools can be the same in both cases. The difference is whether the process underneath was fixed first. We go through how to tell which one you need in AI tools or a rebuilt process.
Why the order matters
Automation multiplies whatever it is pointed at. A broken process that costs you two hours a week by hand can cost you more once it runs unattended, because errors repeat without anyone noticing. Fixing the process first also makes the automation smaller, safer and easier to maintain, and in our pricing the audit is the smaller part of the cost. You can see what that costs on our SOP audit pricing page.
Frequently asked questions
Usually yes. AI agents follow the process they are given, so gaps, duplicate steps and unclear owners get repeated at speed. Audit and fix the process first, then automate the repeatable steps.
AI can speed up a good process. It cannot decide which steps should not exist or who should own a handoff. Those are decisions about how your business runs.
When the process is already documented and stable, has clear inputs, outputs and an owner, and mistakes are cheap and easy to spot.
Then the audit will say so, and you do not pay the audit fee. The terms are on the pricing page.
That is not the goal. The aim is to remove manual work, not people. Agents handle repeatable steps and escalate exceptions to a person, and staffing decisions stay yours.
